When Recreating Is Cheaper Than Recovering
This enquiry came from a small community radio station and contained both a serious problem and its own solution. A drive that stopped working, and then: "a well-meaning but ill-informed engineer took the lid off and found that the heads do not move freely across the platters. We believe a head has become detached or misaligned." Then the sentence that changes everything: "the drive is not particularly full, and we can recreate the data — it is CDs converted to lossless audio." The technical position is poor and the commercial answer is straightforward. They should not commission this recovery. They should put the discs back through a converter, and the honest thing to do is say so.

The decode: the technical position, and the sum nobody usually does
What the opening did: a drive's sealed assembly keeps out airborne particles, and the surfaces inside are separated from flying heads by a gap smaller than a smoke particle. Taking the lid off in an ordinary room admits dust that will score the platters the moment they turn. On top of that, a head assembly moved by hand — which is how anyone establishes that the heads "do not move freely" — can be damaged in the checking. So the drive is now in a considerably worse position than it was, and it was already a head failure. That is not a reproach of the engineer, who was trying to help and had no reason to know; it is simply what happened.
Why it is still recoverable in principle: head failures with contamination are ordinary bench work — inspection under filtered air, matched donor parts, and imaging in a supervised session, with any scoring mapped and losses named per file. It would very likely produce most of the contents. That is the answer to can it be done.
Why that is the wrong question here: and this is the part worth writing down. The material is lossless audio converted from physical discs, and they still have the discs. So there are two routes to the same result: a mechanical recovery involving filtered air, donor parts and supervised imaging, or somebody feeding discs into a computer again. The second is slower in wall-clock time and costs almost nothing but labour. For a charity operating on a temporary licence, that difference is not marginal — it is the difference between spending their budget on a drive and spending it on the station.
The sum worth doing out loud, because almost nobody does it: before commissioning any recovery, it is worth asking three questions. Does the material exist anywhere else — on original media, in an account, on another machine, with a colleague? Can it be regenerated from a source you still hold, as here? And what is the labour cost of recreating it compared with the recovery figure? A great many recoveries are commissioned for material that could have been reassembled from its sources in an afternoon, simply because nobody sat down and compared the two.
Where the sum comes out the other way: worth being clear, because this is not an argument against recovery. Material that cannot be regenerated — original recordings, photographs, correspondence, anything created rather than converted — has no alternative route, and there the comparison does not arise. It is specifically derived content, made from sources you still hold, where recreating usually wins.
What they should do with the drive: keep it rather than discard it, in case anything on it turns out not to be reproducible after all, and check before reconverting whether anything else had accumulated on it — station recordings, jingles, logs — that was not part of the disc library.
On the bench
The cost of reproduction was compared against the cost of recovery before any work was proposed, since the material was derived from sources the station still held and a recovery would have been the more expensive route to the same audio. The assessment was provided free of charge and the position set out plainly, including the effect of the drive having been opened. No chargeable work was undertaken, and the drive was returned with advice to retain it and to check whether anything non-reproducible had also accumulated on it.

The comparison made explicitly, the honest steer given at no charge, and no work commissioned where the material could be recreated. The decode, for anyone about to commission a recovery: do the sum first — ask whether the material exists elsewhere, whether it can be regenerated from sources you still hold, and what recreating it would actually cost in labour compared with the recovery figure; derived content such as audio converted from discs, or exports made from files you still have, is frequently cheaper to remake than to recover. That reasoning does not apply to anything created rather than converted, where no alternative route exists.
Before you commission a recovery
Do the arithmetic out loud first, because a surprising number of recoveries are for material that could be reassembled from its sources in an afternoon. Ask three things: does this exist anywhere else — another machine, an account, a colleague, the original media? Can it be regenerated from something you still hold, like music converted from discs, exports made from files you still have, or scans of documents you still own? And what would recreating it actually cost in time compared with the quoted figure? Derived content usually loses that comparison. What doesn't is anything created rather than converted — photographs, original recordings, correspondence, work you made — because there's no second route to it. And whatever you decide, keep the drive rather than discarding it, and check whether anything non-reproducible had also accumulated on it.
