A Drive That Eventually Mounts

His enquiry described a drive that half works, which is in some ways worse than one that does not. An external drive that "has been dropped. It opens after about 10 minutes, but it is not possible to open individual video files, which are what I need from it." The instinct with a drive like this is to keep waiting and keep trying, because it does eventually appear. That instinct is expensive. Ten minutes to mount is not slowness — it is the drive failing reads and retrying, and every one of those ten-minute waits is a damaged mechanism being worked hard for no return.

The decode: what ten minutes means, and why the files fail

Why mounting takes ten minutes: to present a volume, the operating system must read the partition structures and then the filesystem records — a small amount of data from specific places. On a healthy drive that takes under a second. Ten minutes means those reads are failing and being retried: the drive attempts each one, exhausts its internal retry budget, and eventually returns something usable, over and over, until enough has been gathered to mount. So the delay is a direct measure of how hard the drive is struggling, and it is one of the more precise symptoms an owner can report.

Why the files then will not open: the same failure, applied to far more data. The filesystem records are small and concentrated, so with enough retries they can be assembled. A video file is enormous by comparison, and opening it requires reading a great deal continuously. Where the structures scraped through, the content cannot — there is simply too much of it to retry. That is why the drive can list his videos and not deliver them, which looks contradictory and is not.

Why the drop explains it: impact damage to a head assembly produces exactly this pattern. A head that has been displaced or damaged reads unreliably rather than not at all, so some sectors return on retry and many do not. And where the heads have contacted the surfaces, the affected areas are permanently scored.

Why the ten-minute wait is the costly part: here is the thing worth changing. Each attempt is ten minutes of a damaged head assembly tracking repeatedly over the same struggling regions, at full retry, generating heat. Somebody who tries three times a day is subjecting the drive to half an hour of its worst possible operating condition, daily, for no data. If the fault is contact damage, that widens the scored area every time.

What actually gets the video out: the same reading done with control. Imaging under per-sector timeouts gives each failing sector a strict budget and defers it instead of exhausting the drive's retries; the healthy expanse is captured first at full speed; and the difficult regions are revisited on later passes. For video specifically there is a second stage — where some sectors genuinely cannot be recovered, the container is rebuilt around the gap so the clip plays with a defect rather than not at all.

On the bench

No further mount attempts were made, since each was ten minutes of a damaged mechanism at full retry for no data. The drive was opened under the laminar flow bench and the head assembly and platter surfaces inspected before anything was powered, with any scoring located and measured — because a drive reading unreliably after an impact usually has head damage rather than a bounded surface problem. Matched donor parts were fitted where required, and imaging ran on the PC-3000 Express under Data Extractor with per-sector timeouts, with the video containers rebuilt around any unrecovered sectors.
